Ideal time in hand would be 4 to 8 weeks before your event date. in case you do have a speaker not showing up, stay calm and think of a solution. Make sure you engage with your speakers and discuss fundamentals. you always start with important factors that qualify a speaker, such as the topic of their discuss and their availability on the dates. Always have 1 or 2 back-up speakers In case a speaker drops out due to any reasons. for this it's best to plan with existing speaker in your event and if they can jump-in as a replacement.

It may go without saying but never undermine the authority of the speaker or the organization of the event in an attempt to lighten the mode with a joke or humor at the expense of anyone involved in the delay. This can add unnecessary friction and be perceived as subtle hostility.

Managing late and unprepared speakers at a live event requires quick thinking and a strategic approach to ensure the event runs smoothly despite the disruptions. One thing that I have found helpful is to have a Contingency Plan. For instance, always have a backup plan in place for each speaker, including alternative activities or filler content such as Q&A sessions, networking breaks, or video presentations.
