Articulate a vision and communicate effectively using the influencers within the organization. Review historical data to understand the environment. Introduce the changes in phases and measure impact as you go.

One consideration I’ve found helpful when assessing risks is asking what has happened before? Has the organisation tried and failed? If so why? This will not only help you understand the nuances of the culture and lessons learned, but it can also help understand and manage the potential change fatigue before you begin.

Instead of implementing drastic changes all at once, introduce incremental adjustments. This approach allows the team to adapt gradually and reduces the shock of transition.

Leadership buy-in is crucial for successful culture change. Ensure that leaders at all levels are actively involved in the process, demonstrating commitment and modeling the desired behaviors.

Ensure the initiative has the top sponsors’s mandate. Without this, it becomes a peer-based initiative. Change is most successful if mandated top down and implemented bottom up — peer-to-peer. At a minimum, leverage the power of a sponsor checklist. If the initiative is large enough to warrant dedicated Change Management resources, integrate them into your PMO.

Make certain there is a clearly agreed upon "why" the organization or team needs to change its culture? Don't just simply accept reasons people give for needing to change the culture. Take time to personally observe what people believe are issues. Gather evidence to support the need. Does what you see change your perspective in any way about the changes that are needed? Usually, this will be the case.

I remember a wise man said - Failing to plan is planning to fail. Using Waterfall, planning was almost it's own project within a project. But increasing speed to market requirements has left this approach limited. If you commit to an Agile approach, ensure that the team has a clear path to follow, maintains alignment with stakeholders, and can adapt to changes while continuously improving their processes and outcomes. That means a clear, concise plan, reviewed and reiterated regularly.

Planning is essential before undertaking a major change initiative. What are the goals set and how will these be achieved? It is likely that the plan will need to be adapted as you face unplanned or unforeseen circumstances arising along the way. The timeline and milestones may also be impacted. Ongoing monitoring of the progress should be done across the priorities set and where there are deviations or roadblocks manage these issues quickly and effectively. Planning will help develop a roadmap and key milestones and the overall implementation strategy. Ultimately, the thorough plan is the tool to measure success and identify any areas which may need additional resources or investment.

Meaningful engagement with team is crucial if cultural change project is to succeed. I have taken broad corporate values (customer focus, integrity, etc) and used workshops with my teams to define appropriate behaviours within my service area that align with these values. These were clearly defined and incorporated into daily practice and reviewed at future team meetings. The bottom up approach was crucial in changing culture and behaviours of the team

I remember being an external consultant in a change management team. We created an office and left doors open for people to come in and talk to us. Nobody trusted us. Our technique was "BE PRESENT". We sat in the office with the open door, day after day until people started trickling in, as word of mouth spread, more and more people trusted us. Being Present is the best way to build trust. Its hard to explain to clients why it works, but its the most effective tool in my arsenal

Getting buy-in before major changes is crucial. That doesn’t mean everyone agrees. It means you’ve shared with the team, heard them, and discussed differing viewpoints. After reviewing everything, everyone understands the reasons for this change and can support it.

With the changes in the workforce, there are different perspectives and insights. The project manager should be able to adapt and demonstrate flexibility as to inspire the team to be more resilient and open to change.

When creating the initial plan to change the culture, give some consideration to how will you know if it is happening? Metrics like employee turnover, improvement ideas submitted, internal vs. external hires, etc. can all be useful. Monitoring should also have contingency plans. Learning over time might alter the changes you desire to make. Don't be restricted to a linear view of the changes that are needed.

Set clear goals and metrics: Establish specific, measurable objectives and key performance indicators (KPIs) to track progress. 2. Regularly review and assess: Hold frequent meetings and assessments to evaluate progress, identify challenges, and make adjustments. 3. Use innovation metrics: Track metrics such as idea generation rate, time-to-market, revenue growth, and customer satisfaction. 4. Conduct innovation audits: Periodically assess innovation capabilities, processes, and culture to identify areas for improvements

Regularly communicate progress and remind the team of the long-term benefits. Provide continuous support and resources to help team members adapt and thrive in the new culture. Encourage feedback and be ready to address any challenges promptly to keep the momentum strong and ensure the change is lasting.

One of the main challenges in a cultural transformation is sustaining the momentum. From the beginning of the project itself, ensure you have better to have WBS (work breakdown structure) - it will helps us to make smaller and manageable goals. These small goals can be set as milestones. Every milestone achievement should be celebrated organization wide through multi-communication channels. These actions keep the team motivated and focussed, which ultimately assist the project to sustain momentum.

Communicate Regularly and Get the right leaders to do so… An important aspect of any cultural change is the need to communicate to all stakeholders frequently and keep giving an update (even if it’s just to say we are working on it!) Many a times silence during changes is seen as leaders hiding information and can lead to unnecessary gossip and change related rumours. It’s important to create a communication plan and identify the right messengers to land each communications messaging.

Muy importante tener claro que todos los cambios tendrán resistencias. Será muy valioso mantener conversaciones periódicas, compartir los resultados, construir de la mano de los lideres y de los empleados. Cuando un viaje se hace construido entre todos, seguro será más cómodo.
