Navigating stakeholder interests in your IA project starts with mapping all parties involved. Identify who they are, their influence level, and their main concerns. Careful planning as well as effective communication should be done in order to manage conflicting priorities in a project of IA. This should start by identifying all once relevant stakeholders, which include; clients, end-users and team members. Individual interviews should be conducted so as to gain insights and understand goals and worries of each stakeholder. Through this way, it is also possible to conduct workshops that will foster collaborative discussions for instance through techniques like brainstorming or card sorting aimed at revealing common themes and priorities. It is helpful creating a stakeholder matrix that will help us map out on influence and interest thus enabling us prioritize inputs better.

Dadurch gewinnt man ein grundlegendes Verständnis für das Unternehmen und erkennt, welche Stakeholder für die Datenerhebung relevant sind. Ich setze hierfür klassisches Stakeholder-Mapping und Event Storming ein.

In den vergangenen Jahren habe ich ein agiles Modell aus verschiedenen Gefässen entwickelt. Dieses ist wie folgt abgestuft (von grob zu fein): 1. Unternehmensziele (durch das Management definiert) 2. Projektziele (durch Fachpersonen definiert) 3. Business Use Cases um die Nutzendenzentriertheit zu wahren 4. Features, um das Scoping (Kosten und Mehrwert) mit dem Management zu machen und die Spezifikationen zu strukturieren. Je nach Grösse vom Projekt weiche ich bei den Features auf unterschiedliche Use Case Typen aus. Dadurch kann ich die Anforderungen noch mehr strukturieren. Dies ist allerdings etwas für Projekte mit grossem Umfang.

Eisenhower Matrix: Categorize needs by urgency and importance. Value vs. Effort Matrix: Plot needs based on value delivered and effort required. Involve Stakeholders: Seek input and use collaborative methods like dot voting. Iterate and Document: Regularly review priorities and document decisions.

Goals: Define specific, measurable, attainable, relevant, and time-based objectives for your communication efforts. Audiences: Determine who needs to receive your messages, including primary and secondary audiences. Key Messages: Develop clear and concise messages tailored to each audience that align with your goals. Communication Channels: Decide on the most effective channels (e.g., email, social media, meetings) for delivering your messages. Responsibilities: Designate team members responsible for each aspect of the communication plan. Timeline: Outline when each communication will occur and the duration of the overall plan. Success: Establish metrics to evaluate the effectiveness of your communication and make adjustments as needed.

In every project I try to make an agile inception with every stakeholder. In this inception we always do some activities to align and clarify every goals with all the stakeholders involved in the project. I clearly specify that decision-makers have to come to these sessions and if they cannot come we postpone the sessions. Once that is done, we set the metrics and then the Jobs to be done, which will give us the necessary information architecture to achieve these objectives. Later, if we see that there are deviations, we will carry out tests (usability tests and A/B tests mainly) to find the best information architecture for our system.
