You're facing resistance from team members on legacy system changes. How can you overcome their objections?

One approach that has helped me is to evaluate both sides of the system. One is to first listen to and understand the challenges the team faces with legacy systems. Additionally, I try to view the situation from the organization's perspective to grasp why the system exists in the first place. After conducting these assessments, we should aim to find potential middle grounds instead of being overly forceful or over committing.

I have had good experiences with asking questions instead of explaining. Questioning concerns shows empathy (if it is real) but also challenges the person to formulate their thoughts and arguments. This encourages them to think them through. This requires a good atmosphere for discussion. You have to create this first.

Throughout my career, I've led diverse technology migrations, enhancing organizational efficiency. From migrating legacy systems to AWS and Azure, to transitioning to microservices for agility, each project brought unique challenges. I've also moved on-premises solutions to SaaS models for improved accessibility. Additionally, I've overseen transitions from SQL to NoSQL databases like MongoDB, enabling better data management. These experiences highlight the importance of planning, testing, and execution in successful technology integrations aligned with business goals.

Two thoughts are central to me here: 1) Consider who or what the benefits are for. A benefit for the company does not necessarily have to be a benefit for the person you are talking to. 2) Benefits for what? In order to recognize an benefit, the goal of the organization and the system, the goal of the change, must be clear. What is the intention of the change? If the person you are talking to has understood the goal but does not agree with the goals, the benefit-argumentation will not work. Ask about the goal and their motivation for supporting the goal. Otherwise, the argument about benefits could become worthless.

Implementation experts or business analysts should understand that resistance often stems from unfamiliarity with the benefits of new systems. It's crucial to clearly explain how changes will improve workflow, performance, and long-term prospects. Highlight how the updated system solves existing problems, offers growth opportunities, and makes everyone's job easier. Continuous, transparent communication using everyday language is essential to ensure understanding and acceptance, even if it doesn't directly affect the technical offshore team.

Fears are usually diffuse. It is difficult to argue against diffuse things, or at least only superficially. This makes it difficult to argue fears. The more concrete things are, the better you can work on solutions and ways out. I have had good experience asking the people dedicated concerns about the effects of their fears. What could really happen? For example, the "fear of losing your job" was often no longer described by the people interviewed. Because being fired has not happened yet and was not realistic in the past. This helps with self-reflection and your "own" arguments are much more valuable than arguments "from outside".
